How to answer Staff (L6) behavioral interview questions

This is a behavioral and leadership interview for a senior software engineering role, calibrated at the Staff / L6 level. There is no coding component: you answer by recounting real situations from your own past work, and your answers are expected to show organization-wide scope rather than team-local execution.
You will be given four prompts, one at a time:
- Describe an occasion when you established technical direction.
- Describe an occasion when you were at odds with leadership.
- Describe an occasion when something you owned did not succeed.
- Describe an occasion when you mentored someone or helped other engineers grow.
For every prompt, the interviewer will want to hear what the situation was, who else was involved, the alternatives you considered, what you decided, what measurably resulted, and what you left behind in the organization. Follow-up questions are part of the format, so expect to be pushed on cross-team reach and on how you moved people who did not report to you.
Constraints:
- The interview is pitched at the Staff / L6 level; answers that stay inside a single team will not satisfy the bar.
- Each story must come from your own real experience — hypothetical answers are not accepted.
- Every answer must cover the full arc: context and constraints, the problem, the stakeholders, at least two or three options with their trade-offs, your decision, the outcome, and the reflection.
- Be ready for probing follow-ups about scale (how many teams, users, or dollars; over what period), the strongest pushback you encountered, what you would decide differently in hindsight, and how the change was made durable rather than a one-off fix.
