October 7, 2026 · 1 min read
Pick a single high-impact, difficult project and make it the basis for a detailed leadership interview. Stay anchored in that same project throughout, and separate the choices you personally made from what the team did.
Part 1 — Describe the project and the technical challenge
Why was the project both important and hard? Walk through a meaningful technical problem and the design tradeoff you chose.
What to Cover in This Part
- The goal, your role, and proof of impact.
- Other options you weighed and the downsides of the approach you selected.
Part 2 — Demonstrate leadership, mentorship, and collaboration
How did you help the team ship, and how did you make others more effective?
What to Cover in This Part
- Specific actions that moved delivery forward, not just a title or ownership claim.
- An example of mentoring and collaboration across the areas you were responsible for.
Part 3 — Talk about disagreement during the project
Describe a disagreement or conflict from the project and how it was resolved. If there was no real conflict, be honest about that and explain how decisions and alignment were kept on track instead of making up an incident.
What to Cover in This Part
- The other person's concern, how you responded, and how the final decision was made.
- The outcome and what you learned about collaborating.
What a Strong Answer Includes
- Technical and interpersonal details that stay consistent within one project.
- Your own contribution backed by specific actions and results.
- Honest boundaries around what you remember and how impact was measured.
Follow-up Questions
- Which decision would you go back and change knowing what you know now?
- How did your mentoring change what the other person could do on their own?
Overview:
Use one challenging project to cover impact, technical tradeoffs, leadership, mentorship, collaboration, and a realistic account of how disagreement was resolved.
