Align with PM on ranking goals

A product manager has asked you to “rank products on the home page,” but the request is vague and the deadline is tight. Explain how you would get stakeholders aligned on what actually matters and how you would reduce the risk of the delivery going wrong. Work through the five areas below.
1) Discovery questions. What would you ask to pin down the true objective — winning new customers, driving adoption of additional products, or growing long-run customer value? Which products are allowed to be shown at all, and what legal, compliance, or disclosure constraints apply? How will success be defined and measured, including the events that count as a conversion and any guardrail metrics you would track alongside them?
2) Scope negotiation. How would you carve the work into a fast, low-risk first release (for example, a deterministic rules-based ordering with solid event logging) versus a later machine-learning version? Lay out a 30/60/90-day roadmap covering what ships, what gets measured, and what gates the move to the next phase.
3) Communication artifacts. Which documents would you produce — for instance, a PRD addendum that captures metrics and constraints, a decision log, and a risk register? Then describe how you would handle pushback in the case where the PM's preferred success metric conflicts with risk or compliance concerns.
4) Trade-off framework. How would you weigh speed to ship against predictive accuracy against fairness and exposure diversity? State explicitly the conditions under which you would refuse to launch or would roll back.
5) Postmortem and trust. If the first version underperforms, how would you run a blameless review, and what would you do to preserve the PM's trust and keep the relationship productive?
